From the introduction: It's best if all the players all create their characters at the same time. Ask them why they all like and trust each other. (It's best to have player and character goals align.) If a player needs to join the game later, get them playing quickly. It is better to stumble upon a random dude in a dungeon, however unlikely, than it is for that player to sit around waiting to play.
